The Art of Recruiting: Growing Your Real Estate Team
By Bean Group Team

Building a successful real estate team isn't about recruiting everyone—it's about attracting the right people with a compelling vision and delivering on your promises. Here's how to grow strategically.
The Recruiting Truth
The best recruiting isn't about convincing—it's about attracting. When your value proposition is clear and your results speak for themselves, the right agents will find you.
Define Your Value Proposition
Before recruiting anyone, answer this clearly: Why should an agent join your team?
What lead sources do you provide? What's the quality and volume?
What skills will agents develop on your team that they can't learn elsewhere?
What operational infrastructure makes agents more productive?
What's the environment like? Who succeeds on your team?
What's the earning potential? How does compensation compare?
Who to Recruit (And Who to Avoid)
✓Ideal Candidates
- •Growth mindset—eager to learn and improve
- •Coachable—receptive to feedback
- •Accountable—takes ownership of results
- •Aligned values—fits your team culture
- •Committed—willing to put in the work
✗Red Flags
- •Blame external factors for past failures
- •History of brokerage-hopping
- •Only interested in split/compensation
- •Negative about previous teams/brokerages
- •Unrealistic expectations without effort
The Recruiting Conversation Framework
Ask questions first. Understand their goals, frustrations, and what they're looking for. Listen more than you talk.
Based on what you've heard, honestly assess whether your team is a fit. If not, say so—it builds trust.
Connect their stated needs to your specific solutions. Use examples and success stories from current team members.
Be clear about what you expect from team members. High performers want accountability, not a free ride.
If there's mutual interest, define a clear path forward. Shadow days, team introductions, formal interviews.
Interview Questions That Reveal Character
"Tell me about a transaction that went wrong. What happened and what did you learn?"
Reveals: Accountability vs. blame
"What's your biggest weakness as an agent?"
Reveals: Self-awareness and coachability
"Where do you want to be in 3 years? What's standing in your way?"
Reveals: Ambition and understanding of growth
"How do you currently generate leads? What's working and what isn't?"
Reveals: Business acumen and self-motivation
"What would make you leave a team?"
Reveals: Values and deal-breakers
